WhatsApp ordering vs delivery apps: the commission math

Saad Bin Saeed · Founder, Orderly

Delivery marketplaces solved discovery and logistics, and they charge for it: typical commissions run 15–30% per order, plus payment processing, plus optional ad placement to stay visible in their search results.

The arithmetic

Take a neighborhood restaurant doing $15,000/month through a marketplace at a 25% blended rate:

Marketplace Direct WhatsApp ordering
Monthly volume $15,000 $15,000
Commission (25%) −$3,750 $0
Platform cost $0 flat subscription (tens, not thousands)
Payment processing included in commission ~2.9% Stripe
Kept per month ~$11,250 ~$14,100+
Kept per year ~$135,000 ~$169,000+

That gap — roughly $34,000 a year for this volume — is the commission math. It scales linearly: double the volume, double the gap.

What the commission actually buys

Be honest about what marketplaces provide: new-customer discovery and a driver fleet. If most of your delivery orders come from repeat customers who already know you, you are paying a 25% finder’s fee for customers you already found. Industry surveys consistently show the majority of a typical restaurant’s delivery volume is repeat business.

What the commission costs beyond money

  • The customer relationship. The marketplace owns the diner’s phone number, order history, and attention. You cannot message them about a special. On WhatsApp, every order starts a direct, reusable conversation thread.
  • The margin buffer. At typical restaurant margins of 3–9%, a 25% commission means marketplace orders can be loss-making at menu price — which is why menu prices on delivery apps keep inflating.
  • Pricing control. Marketplaces increasingly constrain how you price and promote.

The realistic hybrid

You do not have to quit marketplaces. The pattern that works: keep the marketplace for new-customer discovery, and move repeat customers to your own WhatsApp channel — a QR code in every bag, a sticker on the box, “order direct next time, skip the fees.” Each converted regular is pure recovered margin.

Direct ordering only works if the experience is as effortless as the app. That is the bar an AI ordering agent has to clear: instant answers, full cart building, in-chat payment. Orderly charges a flat subscription and 0% per-order commission — see early-access pricing or book a demo.
